Computer integrated manufacturing (CIM) can be defined as the integrated use of computers in manufacturing and other business processes, such as sales, finance, management and distribution. The primary theme of CIM is to deploy systems that can be accessed by employees across the company, from design and development to manufacturing, distribution, billing and post-sale relationship support.

It’s hard to believe we’ve just completed the seventh annual Digital Smart Factory Forum event in Miami this June. It seems like only yesterday we first convened to discuss automating print processes and CIM (Computer Integrated Manufacturing) applications for print.

If you’ve read my articles in the GATF Tech Forecast for the last few years, then you already know the history and goals of the Digital Smart Factory Conference and the DSF Committee of the Research and Engineering Council of the NAPL. You can go back and read those many articles if you are interested in the history of the Forum. In this article, I’d like to report on this year’s forum and its implications for the industry and what it may predict about technology and the printing industry in the future.

The Digital Smart Factory’s focus on streamlined production, automation, interoperability, and building a better customer experience, is directly aligned with the goals that profitable, forward-looking printers have embraced since long before the group’s founding. Frank Romano pointed this out very succinctly in his special presentation to the forum this year—drawing parallels between many of our philosophies and the writings of printing visionary Charles Francis, who articulated some of our goals in his 1917 book, Printing For Profit. Francis said, “The only way to make money in the printing business is to do work a little better, finish it a little more promptly, and make fewer blunders than others.” Well said, and amazingly still the keys to success today as Frank aptly pointed out. I’ll talk more about some of Frank’s observations later in this article.

However, our specific emphasis on the use of computer systems—customer-facing web applications, connecting to those used for business and manufacturing, and then using them to analyze business and production performance, has never been more timely and of interest to more printers, as shown by the attendees of the Forum.

These are ideas that many in the printing industry once thought weren’t applicable. As a custom, on-demand manufacturing environment, many assumed we could never apply the kind of rigorous process controls advocated by such systems. But interestingly enough, if you look outside of print at where the manufacturing world has gone, you will see that manufacturers of all types are increasing offering “custom” products, with shorter runs. How to accomplish this, and more, was what we heard at this year’s conference.

The 7th Annual Digital Smart Factory Forum began with a joint session with EFI’s Connect user conference, in which the NAPL’s Chief Economist Andy Paparozzi delivered a special “State of the Industry” report. Paparozzi is by far the most “exciting” economist as a speaker you are likely to encounter. You can obtain a copy of his presentation and his analysis of where the business is going over the next couple of years, from the NAPL.

The First Day
Tim Daisy from Kodak, and Mark Evans from Chicago-based printing company JohnsByrne (both individuals are long time CIM and Smart Factory visionaries, and JohnsByrne is one of the earliest CIM advocates and perhaps the first company in the industry to implement JDF for press and prepress connectivity) hosted a tutorial for first time attendees. This tutorial was a new “feature” of the Forum, and veterans Daisy and Evans provided both the deep background and good information about how to most benefit from the upcoming days of the conference.

Barb Pellow “Tells it Like it Is”
The Forum began in earnest with a rousing keynote address by Barbara A. Pellow, Chief
Marketing Officer and Vice President of the Kodak Graphic Communications Group.
Her subject was Integrating Companies, Processes and Customers into the Digital Smart
Factory.

Pellow began her talk by explaining that the most important focus for a successful printing operation is the customer. New channels of communication are changing the way companies interact with their customers. Everyone reading this magazine knows that Printers must increasingly deal with shorter runs, reduced turnaround times, increased pricing pressure, and viable alternatives to print. A common theme heard throughout the rest of the conference, but introduced first by Pellow, is the idea that “better, faster and cheaper” is not the way to deal with the changes the industry is facing.

Instead, a better strategy is to adopt new workflows, and to become adept at cross-media applications in addition to print. Adding process design, technology evaluation, development, testing, deployment, and analysis (common tools used by information technology professionals) rounds out the equation for transitioning from being a “printer” to being a “communication service provider”. Certainly, Pellow made the point that the transition to digital print represents a great opportunity for forward-looking printers that encompasses both print manufacturing and information technology. Barb offered numerous case studies of companies employing these strategies.

How to Build a Digital Smart Factory
Tim Daisy then hosted a panel entitled The Digital Smart Factory: Where to Begin. Joining Tim were Mark Evans, Vice President of Technology and Business Development at JohnsByrne; Ray Hartman, Group Executive Vice President for Manufacturing Technology at R. R.Donnelley & Sons; Murray Oles, Chief Technology Architect at venerable label and packaging concern Fort Dearborn Company and Principal at Chalex Corporation; and Vincent Sita, Vice President of Manufacturing at Florda Printer Rex 3.

Hartman, a long-time proponent of the Digital Smart Factory concept and also a long-time R+E Council member, began by noting that he is spending $26 million to build the first Digital Smart Factory for Donnelley, in Atlanta, after a significant success with Nielsen Printing (discussed at last year’s forum) in Cincinnati. Computer integrated manufacturing, said Hartman, is critical to profitability, and JDF is out to eliminate “old school” print production processes. JDF, said Hartman, is like the dashboard in your car. It would be foolish, he said, to drive with no instruments in a car, and it is equally foolish to run a printing business without similar information. At Nielsen, the idea was to automate and integrate, while improving visibility and creating collaborative environments. This was done by connecting the JDF nodes and thus linking ‘silos’ in the printing company. The Nielsen objectives were to:

· Reduce the overall cost of manufacturing
· Reduce cycle times
· Create straight through processing
· Develop integrated production processes (‘RPM,’ for repeatable, predictable and
measurable results)

Hartman gave the group an update on the success at Nielsen, and then described how RRD is taking CIM, JDF and the Digital Smart Factory to new levels at the new facility in Atlanta, with the unique benefit of being able to design a plant “from the ground up” because a new freeway required moving the former operation to a new site.

The next speaker was Murray Oles, who spoke in detail about how Fort Dearborn is an integral part of their customer’s supply chain. The issues facing the company include managing a database of about 100,000 labels, which are ganged primarily on conventional presses. The company also does flexography, gravure, and digital (Indigo) printing for labels. Reacting quickly in a changing world where there are new consumer products on the shelf weekly at supermarkets provided an excellent case study for Smart Factory concepts.

Vincent Sita, another returning speaker at the forum, spoke next about his company, Rex 3, a $24 million operation that began as a photoengraver. Today the company operates six Komori sheetfed presses, and recently began employing digital and Variable Data Printing. Sita described how the Digital Smart Factory ideas help improve productivity and eliminate errors. At Rex 3, the cost of reprints due to plant error is approximately 0.5 percent of sales. He talked about how any mistake made in the plant is a taken with the utmost level of seriousness. A JDF advocate, who is just starting to implement the technology as vendors make solutions available, Sita described how in many cases JDF would have prevented errors in processes. For example, a customer service representative typed the wrong numbers into the work order and a book was trimmed to the wrong size. The idea of CIM, Sita said, is to simply try to reduce the occurrence of “stupid”mistakes, by eliminating re-keying and expressing job intent beginning with the customer, through the manufacturing process.

Mark Evans talked about a unique new business opportunity JohnsByrne created with their customer Cancer Treatment Centers of America. The group uses a direct-to-patient model, with most patients suffering from third or fourth stage cancer and who have already exhausted most options in the traditional healthcare system. CTCA’s marketing relies on television, radio, the Internet, research, and patient referrals. All leads flow into a telemarketing center, where the people who answer the telephone are trained as cancer information specialists.

By working with JohnsByrne, the client realized cost reductions of 65 percent, verified by audit. The savings funded development of new initiatives (a literature distribution
system, client segmentation program, personalized response system, and comprehensive
reporting). The response time today is 12 hours, and sales have increased by 12 percent. Evans stressed how important the element of “trust” is to JohnsByrne and this customer; when a potential patient calls in to request information, the key is that they receive the promised, relevant information, exactly when the call center representative promised it.
Currently the error rate is 1 in 35,000 shipments.

Frank Romano Shakes Things Up
The first day of the forum came to a dramatic climax with Frank Romano, Professor Emeritus at Rochester Institute of Technology, whose talk, entitled CIM: Why Now? (Sink or CIM), challenged assumptions and the hype generated by industry associations and vendors. The role of the “constructive cynic” is one that Romano plays very well, and his opinions matter to the industry. Drawing from historical data, and his own personal analysis, Romano explained that the issues facing the industry are not new—they just have a new urgency in today’s business climate. The complex jobs are where the money is, said Romano. Complexity involves things like multiple substrates in the same job, multiple printing technologies, foil stamping, embossing, fancy bindings, and the like.

Romano said there is no single CIM. You cannot buy a “can of JDF”. You cannot buy one workflow that does it all. Every vendor has great equipment. Legacy equipment is not going away. Too much manual intervention still exists. Many in the audience (which tends to be a group of people who already believe in the concept of the Digital Smart Factory) felt that Romano was overly critical, and played down the benefits that JDF and other CIM technologies can bring.

However, in the end, Romano landed the plane smoothly in support of the concept, saying that CIM and the Digital Smart Factory must include support for PDF, Internet integration with customers and third-party vendors, digital and conventional printing, databases, as well as faster and better job entry and business analysis using MIS systems. It’s these technologies that will enable printers to make money doing the complex jobs.

Day Two
The second day of the conference began with a subject that is becoming “hot” for commercial printers of all sizes… digital. Although the word is “digital” is part of the Digital Smart Factory” name, the group largely consists of web and sheetfed offset printers. Adding digital printing technologies to such operations is an area in which Printers can’t get enough information.

Adding Digital to Commercial Print
Xerox’s John Hamm led a panel that discussed the challenges and opportunities inherent in adding production-class digital print equipment to a commercial print operation, with speakers including users of Xerox iGen3, Kodak Nexpress and Indigo gear. Peter Dunne of Franklin Trade Graphics, a Xerox user, Dean Hanisko from Great Lakes Integrated (Nexpress and DI press user), Murray Oles from Fort Dearborn (Indigo), and Kevin Roarke from Bennett in Atlanta (also a company adding Xerox digital to a commercial operation) discussed their varied experiences with the vendor’s gear and fitting it into their commercial print operation and the Smart Factory concept.

Achieving “Buy In” Throughout Your Organization
For a technical stakeholder (operations or production management, Chief Technology Officer, Chief Information Officer, owner—the profile of most attendees at the conference) who is trying to change the way their company approaches the printing business, the next panel was very important. Selling the concepts we’ve been talking about, to everyone in a company, is essential if they are to take hold. Bob Whitton of the Arellton group led a panel discussion that focused on the key stakeholders throughout a printing company, and what they need to understand to be able to embrace the ideas of the Digital Smart Factory.

The panel began with Jim Aust from Kodak, talking about how to communicate the value of new equipment by calculating ROI (Return On Investment) for new capital investments. Ted Hagler, from Papa John’s Pizza (a successful commercial print operation in addition to making great Pizza) talked about how to involve employees in the Digital Smart Factory, and help them understand their important contribution.

The Papa John’s Pizza printing operation consists of 85 people. They use a web-enabled order system, which enables stores and franchisees to order their collateral materials. They have Heidelberg sheetfed and web presses and are very critical of color because of food reproduction issues. They use EFI AutoCount feeding an EFI PSI system with PrintFlow dynamic scheduling.

Hagler’s dynamic presentation emphasized measurement, especially of productivity. He said it is important to engage team members in continuous improvement efforts such as quality circle meetings, makeready reduction teams, run speed improvement systems, and standard bearers programs. He specified five key metrics he uses:
· Makeready times
· Run speeds
· Waste numbers
· Rework and spoilage
· Softer metrics: time spent on preventive maintenance, employee attendance, communications effectiveness, and quarterly versus annually reviews.

Managing the metrics involves:
· Monthly profit center reports (labor productivity by cost center detail report)
· Operator data collection
· Standards and operating results posted
· Merit increases tied to standards based performance
· Quarterly incentive plan tied to monthly budget performance.

Bill Jacot, from high-end printer LAGraphico serving primarily movie studios in Hollywood, explained how to “sell to management”, but not just senior management—all operational managers within a company must “buy in”. Finally, Drew Sechrist from Salesforce.com, the wildly successful CRM (Customer Relationship Management) vendor, talked about using Digital Smart Factory concepts in selling, and sales force automation.

Customer Facing Systems
One of the most important things that separates the Digital Smart Factory idea from CIM and JDF concepts, is that we’ve always incorporate a strong emphasis on customer-facing systems—taking a real supply chain view of the printing process and industry. Former R+E Council President Laura Gale led a panel called Integrating the Customer into the Digital Smart Factory: Customers are Strong Advocates for a Fully Integrated Smart Factory, which included Dean Hanisko from Geat Lakes Integrated, Todd Kalagher from the venerable Finlay in Hartford, Connecticut, and Kelly McCathran from Adobe Systems.

The first speaker was Kelly McCathran, Service Provider Evangelist at Adobe. She gave an excellent overview of the new capabilities in Adobe Creative Suite 2 (CS2), and gave a demonstration of the new JDF tools that are incorporated in Acrobat 7.

Todd Kalagher, President of Finlay told the group that his primary purpose in attending the conference was to gauge where his company stands in the journey toward being a Digital Smart Factory. Kalagher said that buying new equipment is easy; implementing that equipment effectively is much more difficult. At Finlay Printing, Kalagher has deployed EFI Hagen OA, MAN-Roland Pecom, and HP production flow, all very recently and almost simultaneously.

Kalagher’s take on Smart Factory concepts is from a customer-needs perspective. He told the group that it is necessary to determine what the customer is trying to accomplish, how he can help, and whether it is worth it. Asking “Where’s the beef?” Kalagher said that it is important to illustrate the process and to define the “big” words. These include project management, workflow, collaborative work environment, and data mining. Kalagher was clear that the terms must be defined in the customer’s own language.

Next up was Dean Hanisko of Great Lakes Integrated, a 74 year old, $20 million family- owned company in Cleveland, Ohio. A few years ago, Great Lakes began to broaden their scope beyond “just printing”. The Integrated business has three components: printing, direct fulfillment, and Internet access technologies. The company’s software cornerstone is EFI’s Hagen OA, with PrinterSite Internal, PrinterSite Exchange, and a number of internally developed Microsoft .net applications. They company’s internally-developed Aksess system creates a marketing communications portal through which customers can manage and distribute digital images and documents, facilitate offering literature and other collateral, and manage their print inventory. Customer facing applications are done via the Internet. Jobs may come through web submission, digital asset management, document management, custom web to print, and inventory management applications. Hanisko’s described the need to address customers differing objectives, based on their particular need to solve business problems. Hanisko told the group that the combination of the different services offered by the company results in a more profitable mix than “just printing”.

Where does Color Management fit in the Digital Smart Factory?
Steve Fullerton from Kodak Polychrome Graphics led a panel to discuss Color Integrity in the Digital Smart Factory. Charles Koehler from Heidelberg gave an informative presentation on the JDF-enabled color management tools in the company’s Prinect family of products. John Mitchell from MMResources in Toronto described EFI’s ColorProof family of products, and the easier, “color-by-the-numbers” approach to remote proofing that can be implemented using the popular inkjet proofing solutions.

Maximizing IT Investments
Mark Evans from JohnsByrne, Wayne Angstrom from St Ives and Todd Kalagher from Finlay then led the group in an interactive discussion about why companies make IT investments that go underutilized.

Wrapping Up
The last day of the conference began with Larry Warter from Enovation Graphics, a Fujifilm Company, outlining the many industry standards and initatives that help Printers create a Digital Smart Factory. Bill Kwiatkowski from Opus Direct talked about the enormously positive impact ISO quality registration had on his company. Bill Lavelle, a long time Smart Factory proponent, formerly with TV Guide and now with Agfa, discussed emerging workflows. Peter Doyle, from Action Printing talked about dealing with legacy equipment and the workflow components of CIM. The company has documented a dramatic reduction in waste and has cut makeready time from19 minutes to from 13 to 14 minutes for all makereadies by implementing CIM concepts.

Gareth O’Brien from Objective advantage presented a case study on a international magazine printer receiving files from publishers using PDF and JDF for job submission.

A Call to Action
Dennis Mason, of Mason Consulting, presented a study of computer integrated manufacturing recently completed for PRIMIR (www.primir.org), which is the organization that resulted from the merger of GAMIS (a former PIA affiliate) and the NPES Market Research Committee. He said that the report, is available from an NPES representative. He encouraged printers to consider joining PRIMIR.

Mason said that the study—a collaboration between PrintCom Consulting Group (Bill
Lamparter) and his company, Mason Consulting, resulted from a nine-month project completed in late 2004. The study involved 275 interviews, four expert panels, and 12 case studies. The goal of the study was to identify current technologies, barriers to adoption of CIM, costs and ROIs, likely standards and formats, necessary IT investments, and key attitudes among printers.

Discussing key findings of the PRIMIR study, Mason told the crowd that JDF is the de
facto standard for CIM. He said that most printers were found to be reluctant or indifferent to CIM (most likely because they have never attended the Digital Smart Factory, and don’t realize the benefits that can be obtained), and projected that the market is limited for the near future. He went on to say that key indicators of CIM success are print volume, printer size and type, management style and use of data, the existence of an MIS system, customer requirements, CTP plus ink key settings, and legacy equipment.

Finally, Doug Belkofer of EFI talked about CIP4 (www.cip4.org) and JDF, saying that
more than 300 companies now belong to the CIP4 consortium. He advised audience members to go to www.cip4.org for statistics on membership breakdown. CIP4 has a number of working groups dealing with everything from Digital, and MIS topics to sheetfed and web printing. Meetings and WebEx conference calls are held two to four times per month and face-to-face meetings and interoperability events are held three or four times per year. Belkofer made the important point that CIP4 needs more printers as members to make sure that what the many vendor members are building meets customer demands.

Summary
Whereas in the early days of The Digital Smart Factory Forum, presentations and discussion were very academic, this year’s event (and frankly, the last couple of years forums) was one that focused on practical subjects that can be implemented today-- and incorporated numerous real-world case studies. In the early days, the attendees worked for very large printing and publishing companies, and now the group is populated equally by medium-sized sheetfed commercial printers.

The R+E Council of the NAPL and its Digital Smart Factory group are open for membership by any interested party and are a great way to network with peers in the industry who are working hard to make their companies more efficient and profitable, by implementing technologies and concepts like those discussed here. Arts and Crafts Versus Manufacturing: Why CIM is the Future of the Printing Industry

Printing has traditionally been a craft — highly skilled workers and simple but flexible tools employed to make exactly what the customer asks for, one job at a time. This is where all manufacturing has its roots: cars were once manufactured this way (to a certain extent, some Italian sports cars still are). You can still buy handmade furniture, but the cost of these items is now too high for most people to afford.

In contrast, mass production makes products by employing unskilled workers operating specialized and expensive machines. Cookie-cutter products are produced in volume. Changing the production line is expensive because it requires re-tooling. The result is products that cost less, but at the expense of variety.

The printing industry is learning that profitability can only be maintained if the craft aspect is kept upstream of the production process. Once jobs enter the production process, discipline is necessary to process those jobs efficiently and automatically. This shift opens up the production and business processes to a host of tools, both process and software, for improving profitability.

Manufacturing science, CIM (Computer Integrated Manufacturing), and quality systems like ISO and Six Sigma can be used by printing companies to enable the advantages of both craft and mass production, while avoiding the high cost of the former and the rigidity of the latter. Your company can employ teams of skilled workers and use highly flexible, increasingly automated machines to produce varying volumes of print products in endless variety.

Printing is not mass production, nor perhaps should it ever be. Printing is actually Mass Customization, which is the personalization of products and services for individual customers at a mass production price. The concept was first introduced by Stan Davis, in his book Future Perfect. Joseph Pine went further in his book Mass Customization - The New Frontier in Business Competition.

Traditionally, customization and low cost have been mutually exclusive. Mass production provided low cost but at the expense of uniformity. In the past, customization was the product of designers and craftsman. Today, technologies like the Internet allow customers to interact with companies, to specify their unique requirements, which are then manufactured by automated systems.

We’re beginning to see examples of this idea manifest itself in customer-facing Internet applications for commercial printing. While printing applications may at first seem too complicated for the average consumer to be able to specify, there are ways to hide the technical details (such as by putting a sophisticated production job ticket “behind” a print product in an online catalog, then walking the user through a “wizard” that helps them describe their production intent).

Mainstream manufacturers (for example, consumer product marketers), companies that clearly used to be exclusively focused on extremely high-volume mass production, are now using everything they have learned from process improvement to build products for a much smaller and more demanding audience. Customers’ demands changed, and the manufacturers changed to meet them.

As these manufacturers move toward producing products in run lengths more comparable to print jobs, they are, in essence, validating the application of CIM concepts for printing applications. This is occurring almost simultaneously with the printing industry adopting the manufacturing science and discipline that these mass producers have long employed.

As you might have already guessed, implementing CIM is hard work. There are a lot of misconceptions that you might have heard — or even be thinking yourself — about CIM for print. As you investigate more, you will find that the idea of implementing CIM is very much a common-sense approach to business and manufacturing.

The debate over whether print is a craft process performed by artisans, or a manufacturing process characterized by measurement and controlled by numbers, is largely over. And the winner is… manufacturing. Despite the affinity that many of us hold for the “art” of printing — and not to say there isn’t a lot of room for creativity in the industry — we just can’t employ the skilled craftspeople, or take the time or the risk, to produce our work without the high degree of accuracy, flexibility, and repeatability that can only be obtained by employing processes that have been proven to work for many other industries.

The result is that CIM is rapidly becoming recognized as one of the most important methods of process improvement in the printing industry. Early adopter companies in the printing industry have found that significant savings can be found in the areas of productivity improvement, reduction in waste and overruns, and the streamlining of internal and external communications. These companies, and the savings they have achieved, prove that CIM isn’t just hype — there really is a compelling business case for implementing CIM. In addition to savings, CIM can bring top line benefits, too, by helping attract new customers-- resulting in business growth.

The Magic of PDF Workflow

PDF was first introduced in the late summer of 1992, which (at least to me) now seems like an incredibly long time ago. With the recent launch of Acrobat 7, the excitement for many in the printing industry around PDF has been reinvigorated. In many ways, it’s an even more important development than when Acrobat was first announced. It’s gotten to the point where people widely anticipate any new version of this essential application, and the new capabilities and productivity enhancements it will bring. This article isn’t about Acrobat 7, though. Instead, it offers a good opportunity to talk about the challenges and opportunities PDF offers for commercial print applications, on-demand and VDP.

Certainly, PDF and Acrobat have achieved widespread adoption in the corporate enterprise. This is the engine driving Adobe’s exceptional performance as a tech company. Similarly, the Acrobat product line and PDF as a file format have achieved critical mass in web publishing , among creative staffers at ad agencies, graphic designers, publishers, and developers. A small but important segment of the printing industry has also fully embraced PDF: the early adopters and technologically sophisticated shops, both large and small that have adopted PDF either as an internal format or on a limited basis as a format used by customers to deliver jobs.

PDF Workflow: The Deep Background
The introduction of Adobe Extreme in the fall of 1996 marked the introduction of the idea of “PDF workflow.” In a PDF workflow, PostScript files are interpreted or normalized and converted to individual PDF pages. The PDF pages are then individually processed (e.g. trapped, color corrected, imposed, and rasterized), and multiple pages can be processed simultaneously.

In a PDF workflow, data is maintained as a device-independent digital master. Device-dependent changes are delayed until later in the print production process. The workflow is page-based, which means that if there is a last-minute change in a document, only the changed page requires re-processing.

In contrast, in “legacy” raster-based workflows, PostScript files are converted to rasterized pages at their entry into the workflow. Proponents of legacy raster workflows think that this provides some kind of advantage, in that the “customer” data is locked in early in the process, preventing the introduction of problems with fonts, color fidelity and other details when the further steps of the workflow are performed.

In truth, PDF has significant advantages over working with raster data in the workflow. Like PostScript, it is a specification developed by Adobe, but is made public to encourage third-party development. The principal advantages of PDF include:

- The ubiquitous support of third-party developers

- Smaller file sizes (because the format includes compression)

- Object-oriented: where PostScript is a “stream” that basically references all of the pages in the job at once, PDF permits addressing (or imaging) individual pages. Furthermore, this object orientation allows “programmatic” access to perform operations on elements of a page, on pages themselves, or on collections of pages

- Cross-platform: PDF files work on any system, regardless of the platform on which they originated. They can include embedded fonts and images.


What Are the Challenges?

At this point, one might say, “sounds great, sign me up.” And many have embraced PDF workflow, especially over the last few years. However, there are still significant challenges with using PDF.


Getting Good Customer Files

Although PDF workflow solutions can be used with any type of input file format, substantial labor savings are gained by getting customers to deliver in PDF files, eliminating the need for prepress operators to “convert” native application files (i.e., QuarkXpress, Microsoft Publisher or other formats) into PDF. However, getting customers to create these PDF files without problems (for example, missing fonts and images or incorrect resolution settings), and without requiring operator intervention, continues to be a challenge.

EFI now offers a solution for this problem. EFI’s PrintMessenger PDF generating drivers PrintMessenger allows users to “file-print” from within their favorite applications, delivering settings-correct PDF files to the print service provider via the Internet (the printing company controls the settings in a configuration file that is invisible to the user). This creates a seamless workflow from the user’s desktop computer to the print production environment with one PDF.

Other vendors have created solutions that operate similarly, while still others (perhaps most notable Enfocus with their PitStop application) have created solutions for identifying and correcting problems with PDF files after they have arrived at the shop, before they enter the workflow for output.


Can the PDF be Output (i.e., “printed”)?

Another potential challenge with PDF workflow is the ability for RIPs (Raster Image Processors), the “brains” that drive output devices like CTP machines or digital printers, to keep up with the rapidly changing PDF specification—from a compatibility standpoint. If you are using the latest Adobe applications like Acrobat or InDesign--even if your RIP is up to date with the manufacturer’s latest software release-- you may encounter problems processing customer files. Some things customers can create in PDF documents may require the printer to do considerable work to image the beautiful artwork or pages, basically “down-versioning,” or “re-engineering” work to be compatible with a particular workflow or RIP. Fortunately, some vendors (like EFI) provide the ability to “live update” the RIP software, to make it easier to stay current on the latest release of the RIP software.


Guaranteed Accuracy

One of the biggest issues with PDF continues to be “trust.” As briefly noted previously, “legacy” raster formats were once embraced by creatives, publishers and print service providers alike because they provided the closest thing to a “guarantee” possible in the digital world that the file received and output by the printer was what was delivered by the customer. The idea is “digital film,” because color-separated film is the medium that agencies and magazine publishers had traditionally used to exchange materials.

Early attempts to switch to “digital film” for transmitting and processing job materials (most notably advertising) involved a legacy raster file format called TIFF/IT-P1, which had a number of limitations, such as extremely large file size and inability to automate processes by nature of its raster format. The answer to many users became a newer format, a variant of PDF, called PDF/X, which is rapidly replacing TIFF/IT-P1, and is now an ISO (International Standards Organization) standard.

PDF/X extends the use of PDF to file exchange (hence the X). The primary goal is to assure PDF file creators that the fidelity of their content will be maintained at the destination. A standard of this kind has many advantages for making job delivery reliable and robust. Because it is an open specification that any vendor can implement without license fees, it can be used with virtually any tool for making or preflighting PDF files.


Because it is a subset of the PDF specification, PDF/X-1a creates files that can be opened and displayed in any PDF viewer. This by itself is a huge advantage over the TIFF-IT/P1 format. What’s more, any PDF production workflow can also process PDF/X-1a files. However, since an important benefit of PDF/X-1a is that it ensures a file will be rendered in the same way by every system, using a non-compliant workflow could compromise the integrity of the file. In this circumstance, the output might not match the original.


PDF and VDP

As noted, two of the biggest advantages of PDF are its object oriented nature, which allows operations to be performed on page elements, pages and jobs “programmatically,” i.e., from software rather than by labor intensive manual processes, and second, the interoperability provided by nature of its open format and broad third-party software developer support.

Nowhere are these advantages more important in print than in the world of VDP (Variable Data Printing), where we are working with potentially tens of thousands of unique pages in a single job.

PPML, an output specification created by the members of the Print On Demand initiative (PODi), is an open, XML-based language for variable data printing. It provides an optimized print option that is intended to create a universal output standard, which also is designed to result in a faster RIP time. The advantage of emitting and consuming PPML is inter-operability, like PDF itself. With a shared output language, software and hardware developers alike should have a broader market and customers have more flexibility when creating a file for print. EFI’s Fiery color servers support PPML and are optimized for printing variable information at rated engine speed.


PDF and JDF

PDF contains the job content, but doesn’t explain to a printing company how to produce a job. That’s where JDF can help in a PDF world. Much effort is currently being put forth by leading vendors like Adobe and EFI on the “intent” side of the JDF specification. The goal is that when a job is created in an application like InDesign, a user can fill out a simple job ticket, send the file over the Internet to the print shop (using a tool like EFI’s aforementioned PrintMessenger and EFI PrinterSite Exchange) and have the operator at the shop know exactly what to do with it-- because the ticket contains the embedded job information. And that this would happen, presumably:

  • Without opening job files and poking around to determine “what is in it”
  • Without multiple telephone conversations to get to the root of what the creator wants
  • Without having to “fix” problems manually, that might be caused by missing graphical elements, or mistakes in application or Acrobat settings

For some jobs, it will even be possible-- with the combination of PDF and JDF-- for the job to flow directly into an output queue, and not be touched once by human (i.e., prepress operator) hands.


Acrobat 7 and Commercial Print

Adobe has been exhibiting renewed interest in the professional printing applications market of late. It seems likely that the success of InDesign has contributed to Adobe’s renewed emphasis. As I mentioned at the beginning of this piece, Acrobat 7 is quite a leap forward for professional print. Among the great new features in the application include:

  • It’s much faster loading, reason enough to upgrade from Acrobat 6.

  • Prepress users will enjoy new preflight capabilities: correct inks, adjust color spaces and fix line weight problems, and more. Users can also flatten live transparencies, convert color spaces and create trap presets for PostScript printing.

  • Microsoft Publisher support: MS Publisher has been a bane to commercial printers, for various reasons, especially users’ lack of knowledge of commercial print processes. Now, users can create “better” PDF files right from within the application.

  • Microsoft Outlook support: Acrobat now provides integration with Outlook for organizing and publishing information in emails.

  • Better security: it’s easier to configure document-level security settings.

  • PDF Organizer: new search and history features help users find files more easily in the sea of documents on a hard drive or network.


PDF in the Future

PDF is not yet the solution to all of the industry’s challenges, but it certainly one of the most important weapons in the battle for interoperability, streamlined business and production process, and enhanced profitability. Better quality input files, better information about job intent, automation and seamless integration with output devices all make PDF an essential tool for printing operations, regardless of printing technology or size of company. Don’t wait for Acrobat 8 or PDF 2.0 to begin to reap the advantages of PDF in your workflow— you can start today!

GraphExpo 2004: CIM, JDF, and Digital Applications for Commercial Print

Why does the industry flock to Chicago every year? It’s not because of the food at McCormick Place, (although it might be the Steaks on Rush Street!) It’s primarily to learn about new technologies and how they can be used to make printing a more profitable business. This year, GraphExpo will not disappoint.


State-of-the-art Automation

Even if you went to the “JDF Drupa” this last May, you will definitely see advancements in Computer Integrated Manufacturing (CIM) at the Chicago show. Pundits can be heard saying that Printers went to Drupa earlier this year to investigate, and are coming to GraphExpo to buy. JDF will be everywhere at the show, and many vendors will have JDF-enabled products that can be purchased today. JDF enables CIM, and they are both about saving time and making people more productive. You will be able to see the benefits in real interoperability demonstrations on the show floor, between vendor partners and even between companies who might be considered competitors.


Don’t Miss Events and Programs

Even if you make your first run at the show floor on Sunday, don’t miss The Research and Engineering Council of the NAPL’s Critical Trends in Printing Technology Breakfast. It’s Monday morning at 7:30AM, right at McCormick, room #S100C. Industry experts will give you insight into what to look for in the following areas:

JDF Activities

CIP4 (The International Cooperation for the Integration of Processes in Prepress, Press and Postpress, www.cip4.org), the group that brings you JDF, is holding two fact-filled seminars at GraphExpo in Chicago, on Tuesday, October 8th. The seminars are open to all GraphExpo exhibition attendees at no additional charge. They will be held in Room N229, located in the North Building, Level 2, McCormick Place.


The first seminar is called “What is CIP4's JDF and how can it help my print workflow?” is targeted at printing company owners and managers wanting to make sense of all the hype around JDF. A panel of experts from leading industry companies will answer questions about JDF’s practical benefits to workflow. This seminar will be held from 1:00pm to 3:50pm. Speakers include: John Sweeney (CIP4 Finance Officer, GMI), James Harvey (CIP4 Director, Media4theWorld, President), Margaret Motamed (CIP4 Marketing Officer, EFI Director of Product Planning), Tim Daisy (Creo), Jonathan Cape (Vio President), Albert Such (HP), Koen Van De Poel (Agfa), Christian Anschütz (Heidelberg), Gareth O'Brien (ObjectiveAdvantage, Inc.Vice President), Heiner Schilling, (MAN Roland), and Chris Ries (ScenicSoft).

JDF Pavilion


This year, for the first time, GraphExpo is hosting a JDF Pavilion, similar to the highly successful JDF Parc at Drupa. There will be 18 stations, where attendees can actually see the exchange of complete information from one piece of equipment control software to another, thus enabling the equipment being controlled to instantly share complete information about the file and the entire print job, from quantity, to specification, to cost to delivery information. This transmission between unassociated pieces of equipment is just one aspect of the use of JDF that provides advantages to printing plants.

At this writing, the JDF Pavilion has stations representing Adobe, Agfa, Creo, Dalim, EFI, Global Graphics, Group Logic, Heidelberg, LinoTechnics, Müller Martini, Prism, Screen, VIO and Wam!Net.

JDF Tours


In addition to the pavilion, there will be JDF-enabled solutions being shown in numerous booths across the show floor. "JDF Roadmaps" listing company locations and the JDF-enabled products that they are demonstrating will be available. CIP4 will also offer four free morning and afternoon JDF Show Floor Tours leaving from the JDF Pavilion, each with a specific focus and tour stops. Digital Printing Applications

A key area that continues to garner strong interest from commercial printers is Digital printing and On Demand technologies and applications. GraphExpo is the optimal venue to get an understanding for what Digital printing technologies are available, and specifically how they will fit into a traditional offset printing environment. There might be other shows and conferences that are better for “strictly digital” applications, but if you are a commercial printer getting started or expanding a digital operation, this is the show for you. You are going to want to see new machines like the Kodak Versamark running fully variable pages at 2000ppm. Variable Data Printing (VDP) applications will be everywhere. Check out machines from Xerox driven by EFI Fiery. Enovation’s booth should be a key stop on your tour of the show, because they will be showing most of what a commercial printer needs for both offset and digital workflows in a single booth.


Mailing and Fulfillment

Value-added services have been the recipient of almost as much hype as CIM and JDF. What they have in common is an outstanding ability to boost a printing company’s bottom line. Mailing and Fulfillment can also grow revenue, by helping to get more business from existing customers and attracting larger new accounts. There’s a mailing and fulfillment center at the show that includes a theater with free sessions focused on topics like USPS regulations, ink jet addressing technology, data processing, “intelligent mail”, “repositionable note technologies” and more. You’ll find mailing and fulfillment technologies and software everywhere on the show floor.


EFI at GraphExpo

I would be remiss if I didn’t mention what my company, EFI, is going to be showing at GraphExpo. EFI will be a highlight of the JDF Pavilion and tours, if I may presume. In our booth, we’ll be showing ways that Computer Integrated Manufacturing can be applied to printing operations, from the smallest to the largest without wholesale replacement of existing capital investments.

An introduction to Hybrid Workflows for Offset and Digital Production

Print production workflow is one of the most important topics in the industry today. The reason is simple: increasing the efficiency of preproduction processes is one of the most accessible, lowest-cost ways to improve overall profitability.

Further, streamlined workflows hold the key to enabling printing operations to offer value-added services. Streamlined print production workflow has been proven to decrease the labor-intensive processes associated with getting files ready to print—freeing up staff to perform activities that add value or enhance customer relationships. In a more direct way, new workflows can provide the ability for a printing company to offer new services. These are the things that are driving the need for Hybrid workflows.

Whether a printing operation is large or small, there is an increasing desire to supplement one type of printing technology with another. In a large commercial print operation, it might make sense to add a digital capability to be able to support shorter runs. In a small printing operation, there may be a desire to move into more sophisticated, higher quality products by adding CTP and a small offset press.

Whether the desire is to expand market share, or to increase capabilities and reach in an existing market, there are several challenges inherent in adding a new and different printing technology to an existing operation. In this article, we’ll focus on workflow technologies and the challenges and opportunities that exist for shops attempting to make this type of transition.

Today, most operations that have both offset and digital printing technologies employ two distinctly different workflow for the two types of work. And, many printing operations even employ different business systems to estimate, quote, track and invoice digital vs. offset jobs.

This is becoming increasingly cumbersome: internally, because for profitability and efficiency we shouldn’t have two sets of employees processing jobs; and externally, as the volume of work that combines the two technologies increases—print buyers don’t want to see two types of invoices, one for digital and one for offset work; and they shouldn’t have to understand two distinct technical processes from the same print vendor.

Applications for Hybrid Workflows

Before we talk about the basics of implementing a hybrid workflow, let’s look at some of the applications.

Short Run Printing
One of the first applications that commercial printers gravitate toward when adding digital is the ability to produce shorter runs for existing commercial print customers. An example would be a four-color brochure that you will print for a financial services customer to announce a new insurance plan to their agents. You’ve won the bid for an offset production run of 5,000 brochures, and promised delivery within three weeks. With their annual convention approaching in only one week, you offer the customer 500 of the brochures in two days.

This is a simple addition: to begin to produce these products, you simply have to “fingerprint” your digital printing equipment to match your offset equipment. Many large corporations now have elaborate and extensive approval sign-offs. Having the ability to produce 20 or so copies of a print product using digital, as “approval” proofs, has proven to be a successful customer service tool for early adopters of digital print in the commercial world.

Mailing and Fulfillment
Another application growing in importance for commercial print is mailing and fulfillment. Even before the advent of the national “Do Not Call” list, direct mail volume has been growing. Direct mail pieces today often include several components today:

• Envelope
• Letter
• Brochure
• Coupon or Invitation
• Response Card

In the past a commercial printer might only print the brochure (in this example, just one of four possibly product opportunities in the overall promotional package), and the rest of the job would be produced by a mailing house or an on-demand printer. Commercial printers are discovering that by adding the digital printing capabilities, and the mailing capabilities, they can grow margins and provide one-stop service, helping to lock-in customers and generate more volume from existing accounts.

Transactional Printing
It has long been a practice of many companies to include newsletters and other promotional materials in the same envelope with their billing statements; another example might be additional product offers included with quarterly financial reports (for example, from the financial institution that manages your retirement account). In the past, the newsletter component has been a commercial print staple, and the actual statement of account or financial report was produced digitally, as separate, stand-alone pieces.

Savvy marketers are realizing that if the newsletter or other promotional content is incorporated in the same printed piece as the actual transactional data, the response rates improve dramatically. Often these products are produced with a “shell” printed offset with high production values, then personalized to the individual recipient with relevant content and their transactional data.

Catalogs
The catalog market has arguably never been more robust, but there’s great competition for the customer’s mindshare. Catalog marketers are looking for value-add from their printers to help differentiate their offers from the competition. Personalization, beyond the now-ubiquitous inkjet addressing and tiny “dot matrix” offers on the back of the book next to the address, represent a great opportunity for additional revenue and print buyer satisfaction. Personalization today might include whole pages in the catalog, or customized, glossy “cover wraps” printed digitally using new high speed devices like the Kodak Versamark VX series driven by the EFI Fiery Controller.

Wide Format, Point-of-Sale
Increasingly, these applications are being produced using digital technologies, and are yet another area for value-add for commercial printers. Register cards, hangers for display on shelves in stores, or in refrigerators, window posters, posters for bus shelters, and many more applications are being created with wide-format output devices.

These types of jobs often include some components that are produced using more “traditional” printing technologies: i.e., for a restaurant franchise, the tray liners or menus might be produced offset, while region-specific window posters may be produced digitally. Internet ordering and fulfillment are also becoming increasingly important components of this type of work.


SIDEBAR: Workflow Terms

Controller, Color Server or Digital Front End (DFE)
A computer that drives a digital output device, or digital printer, like the EFI Fiery. DFE is a somewhat archaic term, most vendors preferring to use the more modern terms Controller or Color Server. These machines take input files in postscript or PDF, and send them to an output device (like a color copier). More recently, these machines contain sophisticated digital production workflow functionality.

Digital Workflow (Offset)
Often used to describe the software, equipment and processes used by commercial printers to perform the operations necessary to prepare digital files to image film or plates for use on offset presses.

Digital Production Workflow
In contrast to “Digital Workflow”, used in the digital printing market to describe the unique workflow steps and capabilities of systems designed specifically for preparing and managing jobs destined for digital printing.

Hybrid Workflow
A single workflow system that lets an operator work on, and manage jobs destined for either or both of offset printing (i.e., Computer-to-Plate), or for digital printing.

JDF Job Definition Format
An XML-based industry standard designed and created by consortium of more than 200 companies collaborating (www.cip4.org) to simplify information exchange among different graphic arts applications and systems, including Web-based systems, production systems and finishing systems. To that end JDF builds on and extends beyond preexisting partial solutions such as CIP3’s Print Production Format (PPF) and Adobe Systems Incorporated’s Portable Job Ticket Format (PJTF)). It also enables integration of business and planning applications into the technical workflow.

PDF (Portable Document Format)
A cross-platform, object-oriented, file format. Invented by Adobe Systems, PDF has become the defacto standard in the graphic arts industry for job exchange and processing.

PPML (Personalized Print Markup Language,)
An XML-based language for variable data printing. Developed by PODi (www.podi.org), PPML makes variable data jobs print faster by allowing a printer to store text elements and graphic elements and reuse them as
needed. PPML is a non-vendor-specific language and is therefore considered to be
an open industry standard.

Print MIS (Management Information System)
A system used to manage the business of operating a print production operation, including accounting, estimating, job costing and production planning and scheduling.

RIP (Raster Image Process)
A computer that takes input from a workflow system, and converts it into a format that can be used to drive an output device.

Workflow
The execution of, and the interaction between, the various steps and processes within a graphic arts production environment.





Why do we need Hybrid Workflow?
Workflow today, with a few notable exceptions, comes in two distinct flavors: those designed for offset, and those designed for digital. In the past, this worked well because jobs were printed using one production technology or the other. Most digital production was done in either another facility within a printing company, or at another company as a subcontractor.

Today, with these more complex applications we’ve discussed and jobs coming in that are destined to be produced using more than one printing technology, as well as with multiple printing technologies under one roof, this approach is quickly becoming inefficient.

And, with the advent of high-volume production-class digital printing equipment, like the Xerox iGen3, capable of running an average monthly print volume of 400,000 letter-size impressions at 60% coverage, with a total cost of ownership (TCO) at 6.8 cents per page, including supplies, service, and equipment, digital is starting to make sense for many jobs that were once economically practical to be produced only on offset presses.

Goals of Offset Workflow
Many of the workflow systems and practices in use today in commercial print have evolved over time from manual processes employed to make film and burn plates for offset production. Many small printing operations don’t actually employ a workflow solution from a major vendor—job processing consists of skilled employees using off-the-shelf software applications to prepare jobs, which are then sent to a RIP and ultimately output onto film or plate.

Many of the processes used to move jobs from the customer through pre-production job prep, to output to film or to plate via CTP, are unique to offset production workflow. However, some processes are common across offset and digital production.

A typical offset workflow might include the following steps, with specialized software (often included in a complete workflow system) to support each process:

• File Conversion (i.e., to PDF)
• Color Space Conversions (i.e, images from RGB to CMYK)
• Preflight
• Color Management
• Proofing
• Imposition
• Trapping
• RIPping
• Output Management
• Archiving

Since many of these tasks are unnecessary, or at least different, for digital production, fitting digital jobs into an offset workflow is often impractical.

Goals of Digital Production Workflow
Digital production workflow systems have grown from the functionality of the Controller or Color Server, which is generally a combination of the RIP and the workflows tools to perform specialized functions to prepare the job for digital printing and the particular output engine.

As an example, a typical digital production workflow solution might include:

• Internet-based Job Submission
• Conversion (i.e., to PDF, similar to in the offset world, shown above)
• Database Management
• Variable Data Template Creation and Output Management
• A tool for managing document sections
• A “tab creation” tool (since many digital documents are presentations and/or reports), which may also support other special features
• Page and Image Editing Tools (PDF or otherwise, used to add headers and footers, to add watermarks, to resize the document, etc.)
• PreFlight
• Color Management
• Proofing
• Trapping
• RIPping
• Media Catalog Management
• Output Management
• Output Load Balancing and/or Color Splitting (to send output to multiple devices, and/or to send B&W output to a black and white printer, while color pages go directly to the color output device)
• Archiving

A recent, important goal in digital production workflow has been that of moving some or all of these preproduction tasks off the Controller or Color Server, to another computer. This is good, because it allows the controller to drive the print engine, presumably at maximum speed instead of siphoning resources processing the next set of jobs to get them ready to print.

But, because of this specific design goal, in most cases, this means that there is very little automation for most of the processes associated with getting the job ready to print, because the workflow is “offline”. In the Hybrid production environment, one that mixes offset and digital, this type of workflow has no notion of jobs that are not going to be produced on digital output devices.

The Opportunities
As commercial print providers adopt digital technologies, it is necessary for workflow systems to support both digital production and offset production in one workflow system.

To achieve the efficiencies needed in order to be the lowest cost provider in print production, and to be able to profitably offer new services, there are many reasons why maintaining multiple workflow solutions is too complex to be sustainable:

• First, there you need to be able to look at all the jobs in the preproduction process from one view: either a job processing perspective or often from a scheduling and commerce (MIS) viewpoint.

• Best-practices equipment selection: if you have a “single view”, you’ll be able to make the decision to go digital vs. offset on the real merits of each production process. Customers don’t really want to buy a particular type of printing—they want a solution from your company that results in their job being printed—on whatever technology is appropriate that achieves the quality they are looking for at the price they desire.

• Finally, one of the biggest reasons to adopt Hybrid workflow is the cost of training operators, and the need to maintain what basically amounts to duplicate staffers to operate the disparate digital and offset preproduction workflow systems.

The Answer: Hybrid Workflow
True Hybrid workflow takes the two sets of capabilities above and merges them into one seamless workflow. A Hybrid Workflow system combines functions needed to process and output jobs to both digital printing equipment and to CTP or film for offset printing.

Next-generation workflows take this a step further, and consist of the following applications:

• Streamlined and integrated business and production processes and systems, using JDF
• Automated Workflow, for both digital and offset production
• Customer-facing systems that connect to both workflow and business systems, with support for both digital and offset processes and business rules
• Computer Integrated Manufacturing (CIM), to capture data and provide closed-loop tracking, control and reporting
• The implementation of standards for all workflow components

The Role of Standards
Standards minimize the risk associated with adopting new technologies, by ensuring
Interoperability between components in the workflow. Interoperability among software, and hardware enabled by standards gives your company more choices: in the vendor selection for each individual component, as well as in your ability to configure each component of the workflow in a way that fits the “big picture” of your operation.

Standards let you extend the capabilities of your systems so your operation can be more flexible, both in how your staff works internally as well as in the ability to change processes more easily to meet the demands of the changing marketplace. The most important standards for Hybrid Workflows are:

• PDF: Portable Document Format
o Content and workflow standard
o From creation through output
• JDF: Job Definition Format
o XML format communicates job intent
o Delivers metadata about job from creation through finishing
• PPML: Personalized Print Markup Language
o Variable Print Standard
o Documents contain “re-usable content”

The PDF standard provides the ability for documents and/or pages to flow seamlessly through the workflow. It has become a ubiquitous standard both for offset and digital production. The reasons are becoming obvious: PDF is a universal page container that lets many of the manual processes of preparing files for production be automated through software. Over the last couple of years, PDF has moved very quickly upstream to document creation. On the digital side, many systems are either converting “office”-type documents into PDF at the entry to the workflow, or are helping customers to create PDF with desktop print drivers or Acrobat Plug-ins. Similarly, offset workflow has moved to PDF, with native files from Quark and other applications being converted to PDF as they enter the workflow. The fact that both offset and digital are quickly moving to PDF “end-to-end” bodes well for the adoption of Hybrid Workflow solutions.

The JDF (Job Definition Format) standard provides the ability for commerce and production instructions to accompany those documents and/or pages. A large gamut of JDF solutions is emerging now, and there is great excitement on the part of almost all vendors as to the opportunities that will be afforded. JDF will provide the ability for automated processes, both digital and offset, starting with customer-facing systems, moving into business systems for estimating and planning, to the pressroom, and to finishing and delivery, across vendors. Because offset and digital equipment are invariably provided by multiple suppliers, JDF will help connect the elements of the Hybrid Workflow together.

PPML provides a much-needed standard for variable print, from the page itself to the variable components. PPML lets content be “reusable” and enables variable print applications to work across multiple vendors.

Example of the need for Hybrid Workflow
A printing company produces technical manuals for a number of automotive and other manufacturing clients. The company uses both digital and offset technologies.

An example of the type of work they produce is a one- or two-color inside book produced on a Xerox digital production machines, and a a four-color cover printed on a Komori offset press. The job then moves to the bindery for finishing, combining the digital and offset components. The company also has a warehouse in which they store the documents, and fulfill them for customers via an Internet-ordering system.

The company today uses an MIS system that tracks the work across the offset workflow, and employs a well-known offset workflow system.

“We treat digital stuff the same as everything else, but it has a different workflow. All the information is sitting out there (i.e., how many sheets), what were the impressions, how many sizes, what stock, how long did it take to run, RIP?”

Before Hybrid Workflow, the company doesn’t have the ability to plan and produce both the offset and digital components of these jobs, across both production methods. Each process is managed separately and jobs are managed separately.

After implementing Hybrid workflow, the company has total visibility into incoming jobs, jobs in progress, and finished jobs (for shipping to the customer, or for warehousing for later fulfillment) in one, integrated system. All the tasks, across the company are planned, scheduled, and executed from within the same integrated workflow environment.

Summary
The desire to combine offset and digital production in commercial print operations is only just beginning to become a mainstream industry need. Systems that combine both offset and digital production technologies and processes are just beginning to emerge.

These systems represent a great opportunity for commercial printing companies to “re-think” how jobs are managed and produced, and to use this process re-engineering to grow into more profitable value-added services and new markets.

Document to Protect Your IT Investment

Print service providers are becoming more and more dependent on information technology (IT), yet many companies fall short when it comes to documentation—a costly oversight that could wreak havoc with a company’s systems.

Many graphic communications have surprisingly little documentation for the mission critical information technology (IT) systems they use to run their businesses. The reason is simple: Documentation is a time-consuming process so it’s much easier (at least in the short-term) not to do it.

Also, many IT departments are asked to do too much with too few resources, so tasks that aren’t time-critical tend to fall by the wayside. Then, too, many managers want their IT staff to concentrate on developing and installing new systems, no documenting existing ones.

However, documentation is critically important to maximizing a company’s IT capabilities over the long-term, and company managers should learn to make it a part of the overall IT process. Documentation more than pays for itself when a company’s IT expert goes on vacation or finds another job.

If nothing is documented, the employee may spend hours trying to determine how your company’s systems work. Or attempting to find a solution to a problem that’s already been fixed—but no one can remember how!

How a company records its systems information depends on the amount of documentation required and the resources available. Some companies find that simply handwriting information into a notebook fills their needs, while others use spreadsheet programs such as Microsoft Excel or database programs like Microsoft Access. Whatever approach a company uses, it should include the following information in its documentation records:

- Serial numbers and contact information for technical support. Keep copies of all purchase information on hand. There’s nothing more frustrating than trying to find registration information or receipts for hardware and software, and the telephone numbers of support contacts when you are in the middle of a crisis.

- A diagram of the network infrastructure. An organization’s network is generally in a constant state of change, so it’s essential for companies to document how their networks are configured. Consider using one of the software programs designed for network documentation, like Microsoft Visio.

Log All Changes
Some of the most common problems in IT infrastructures arise from the network servers, cabling and associated equipment, so keep logs of all network equipment, indicating any repairs or changes made to configurations, and when various components are scheduled for service. Also include contact information for cabling and Internet suppliers.

- Installation logs. Establish an installation log and checklist for each workstation or server. If several computers will have identical configurations, develop a formal installation checklist to help ensure that each configuration complies. Include the options chosen when the operating system and software were installed, and information about the hard disk, RAM, processor type and speed.

- Change logs. Undocumented changes can cause major headaches, so document every change made to your company’s IT infrastructure.

- Error/event logs. Document problems, errors, power outages. For example, noting that every time a particular machine boots up, the user has to press the reset key to reach the desktop, can help spot the kind of trend that maintenance alone won’t fix. This kind of log can also help IT staff identify equipment that needs to be replaced before it crashes resulting in data loss, downtime or dissatisfied customers because a deadline is missed.

- Maintenance logs. These records serve as reminders to perform regular preventive maintenance (such as running anti-virus software on a server, or defragmenting the hard drive) and as a record that needed maintenance was performed.

However a company decides to create, maintain and store its documentation, it’s important to periodically create a copy of the information and store it offsite. This practice ensures that—should a problem arise with the company’s facility—there will be a record of all equipment, software and configurations—as well as a roadmap for putting it all back together if need be.
